Step 0: Record a video version of every episode
Audio-only podcasts can't go short-form natively. You need video. The current 2026 default for indie podcasters is Riverside for remote, Zoom or OBS for hybrid, or a real studio for in-person. The two non-negotiables: speaker faces visible and reasonably centered, clean dialogue audio with each speaker on their own track if possible.
Step 1: Publish long-form to YouTube
Publish the full video episode to YouTube the same time the audio drops everywhere else. This becomes the canonical source for AlcheClip and also gives the algorithm a chance to surface your long-form to people who clipped a related short.
Step 2: Paste the YouTube URL into AlcheClip
Sign in to AlcheClip, click New Job, and paste the YouTube URL. Currently the MVP caps source length at 15 minutes, so if your episode is longer, paste in a clipped chapter URL or wait for the longer-source tier we're rolling out.
AlcheClip will:
- Download the source with yt-dlp.
- Transcribe with OpenAI Whisper at word-level granularity.
- Score every spoken segment for hook strength (length, filler density, hook-keyword presence, sentence completeness).
- Pick the 5–12 highest-scoring moments and dedupe overlapping candidates with non-maximum suppression.
- Run each clip through the enhancement pipeline: 9:16 crop, Lanczos 1080p upscale, unsharp mask, hqdn3d denoise, color grading, word-level caption burn-in.
- Package as individual MP4s plus a zip.
Total wall-clock time: 2–4 minutes for a 30-minute episode, up to ~10 minutes for longer or queue-busy windows.
Step 3: Review and trim the candidates
Open the dashboard and play through every candidate. Most jobs give you 8–10 strong clips, 2–4 mediocre ones. The hook score is right roughly 80% of the time — but you know your audience better than the algorithm, so trust your instinct on borderline calls.
Step 4: Post across all three platforms
Upload the same MP4 directly to TikTok, Instagram Reels, and YouTube Shorts. AlcheClip's output is the universal short-form spec (9:16 1080p H.264 CRF 20 with AAC audio), so no platform reformatting is needed. Add platform-native captions for the first-second hook only if you want — the burned captions already handle on-screen text.
Step 5: Drip-feed across the week
Don't burst all 8 clips on episode day. Schedule one per day across the week. Each platform's algorithm operates independently and won't crowd your own content. Bursting is the single most common mistake first-time podcast repurposers make.
Step 6: Watch retention; double down on what works
TikTok analytics shows a per-clip retention curve. Any clip that holds 50%+ at the 7-second mark is doing real work — repost it in two weeks, or use the exact same hook structure on the next episode. The hook structure that works for you is the most valuable signal you can extract from this workflow.
